Latitude Cartagène is a cartographic studio based in Lyon. Mission: support the technical team through change — audit, set-up of a product unit, and a controlled introduction of AI tools into the developers' daily work. Hard constraint: no project data may leave the internal infrastructure.
Context
Tech team in transformation: needs to step up on quality and productivity, in a context where AI-assisted coding is reshuffling the deck. But the domain (cartography, geographic data for clients) imposes an absolute rule: no data leaves the internal infrastructure. Cloud SaaS with hosted data is out.
Mission
Audit the tech organisation, set up a product unit, gently introduce AI into dev workflows with end-to-end self-hosting required, and run a Claude Code hackathon to raise the team's awareness of how AI agents are evolving in code.
Approach
Audit and structure — Lightweight diagnostic through interviews, identifying friction points (delivery, quality, product/tech communication). Set-up of a product unit with a clearly identified PM role.
Gentle AI introduction, fully self-hosted:
- Merge-request assistance — AI tool wired into MRs to suggest review comments, with no code leaving the perimeter.
- Codebase documentation chatbot — self-hosted chatbot answering questions about the internal code (onboarding, navigation, conventions).
- Tender-response chatbot — self-hosted chatbot that helps draft technical answers, drawing on past proposals.
Claude Code hackathon — a one-day facilitated session to make the team aware of what AI agents can (and cannot) do in code today.
